How do you choose the right Interim CMO?
Choosing an Interim Chief Marketing Officer is about more than finding someone with an impressive CV. Interim CMOs are appointed to address important business challenges, often at speed. The right executive needs to understand the organisation quickly, establish credibility with senior stakeholders and deliver meaningful results within a defined timeframe.
At Suzie Walker Executive Search, we believe the strongest interim appointments start by matching the specific business challenge to the leadership capability required to solve it.
1. Start with the business challenge
Before assessing candidates, be clear about why the organisation needs an Interim CMO. Is the priority:
Accelerating growth?
Leading transformation?
Stabilising the marketing function?
Improving commercial performance?
Restructuring the team?
Introducing new technology or AI?
Covering a leadership gap?
Preparing for a permanent appointment?
The answer should determine the experience and capabilities you prioritise. As Suzie Walker, MD & Founder of Suzie Walker Executive Search, explains: "The right Interim CMO isn't necessarily the person with the biggest job title or the longest CV. It's the leader whose experience most closely matches the challenge your business needs to solve."
2. Prioritise relevant experience over sector experience
Sector knowledge can be valuable, but it shouldn't automatically outweigh relevant leadership experience. A strong Interim CMO may have solved a very similar commercial or organisational challenge in a different industry. Consider whether candidates have successfully delivered:
Business transformation
Revenue and customer growth
Digital transformation
Marketing team restructuring
M&A integration
International expansion
PE-backed growth
Major technology or AI implementation
The question is not simply “Have they worked in our sector?” It is “Have they successfully solved a problem like ours?”
3. Look for evidence of impact
Interim leaders are appointed to deliver outcomes, so previous results matter. Explore what candidates actually achieved in previous assignments. Rather than simply asking what their responsibilities were, ask:
What was the situation when they arrived?
What did they change?
How quickly did they act?
What measurable results followed?
What did they leave behind?
Specific evidence of impact provides much greater insight than a list of previous roles.
4. Assess their ability to create impact quickly
An Interim CMO doesn't have the luxury of spending six months finding their feet. The strongest candidates can rapidly understand a new organisation, identify priorities, build relationships and make informed decisions.
Look for evidence that they have successfully entered unfamiliar businesses and delivered meaningful change within a defined timeframe. This ability to create momentum quickly is one of the defining characteristics of outstanding interim leadership.
5. Test their leadership style
An Interim CMO may be entering a business during a period of uncertainty. They need to establish authority without alienating the existing team, challenge established thinking while listening carefully and create confidence among stakeholders.
Cultural fit therefore matters just as much for an interim appointment as it does for a permanent one. The difference is that an interim leader needs to establish that fit particularly quickly.
6. Understand how they work with the Executive Team
An Interim CMO will often work closely with the CEO, CFO, Chief People Officer, sales leadership and other members of the executive team. Assess their ability to:
Influence senior stakeholders
Communicate commercially
Challenge constructively
Make decisions with incomplete information
Build trust quickly
Operate effectively at board level
The right executive should be able to operate as a genuine member of the leadership team rather than simply as an external marketing resource.
7. Be clear about what they will leave behind
Finally, consider the legacy of the appointment. The strongest Interim CMOs don't simply solve the immediate problem. They strengthen the marketing function, develop people and embed improvements that continue after they leave.
As Suzie Walker, author of The Successful Candidate notes: "The strongest leaders don't just deliver results. They leave organisations with greater capability and confidence for whatever comes next."
Choosing for the challenge, not the CV
The best Interim CMO is rarely the candidate who looks most impressive on paper. It is the executive who understands the challenge, has demonstrated the relevant experience, can create impact at pace and has the leadership capability to bring people with them. Before making an appointment, businesses should therefore ask four fundamental questions:
Can this person solve the specific problem we have?
Can they demonstrate measurable impact from previous assignments?
Can they build credibility and momentum quickly?
Will they leave the organisation stronger than they found it?
Get those questions right, and the business is far more likely to appoint an Interim CMO who delivers meaningful value within the timeframe available.
